Wet-press moulded pulp tray samples with cavity inserts on a workbench

Luxury packaging buyers often ask whether moulded pulp can carry a small, multi-shape tray range in a custom colour. Usually it cannot, and the reason is arithmetic rather than craft. Below is a real enquiry we received and the numbers that decided the answer.

Short Answer

Moulded pulp is not a good fit for small-batch, multi-shape, custom-colour luxury trays. In a real enquiry from a luxury leather goods brand, two factors ruled it out:

  • Colour: dyed pulp needs a full tank of pulp for each colour, so the practical minimum is about 10,000 units or more per colour.
  • Tooling: two sizes with nine cavity shapes each mean about 20 mould sets. At roughly USD 5,000 per wet-press mould set, tooling comes to about USD 100,000.

The brand needed only 100 to 1,000 trays per size.

Key Facts at a Glance

Item Client requirement Moulded pulp reality
Quantity 100 / 300 / 500 / 1,000 per size Economical at 10,000+ units per colour
Colour Ivory or dyed deep oxblood Dyeing needs a full pulp tank per colour change
Finish Very smooth face, optional wrap or flock Pulp is best as a natural, as-formed surface; wrapping and flocking are poorly suited
Tray configuration 2 tray sizes, 9 cavity shapes in each size About 20 mould sets (2 tray bases + 18 cavity sets)
Tooling Not specified About USD 5,000 per wet-press mould set, about USD 100,000 in total

The Enquiry

A new luxury leather small-goods brand, preparing a launch in the Gulf region, asked us for a quotation and paid samples of wet-press moulded pulp trays. The brief was precise:

  • Two box sizes: 157 × 124 × 19 mm and 222 × 142 × 65 mm
  • Each tray holds nine differently shaped cavities, so each size needs nine cavity variants (18 cavity designs in total), each shaped to a single product
  • Bone/ivory or dyed deep oxblood, with a very smooth face and crisp edges
  • An optional wrap or flock finish
  • No odour, no dust and no colour transfer onto leather
  • Quantities of 100, 300, 500 and 1,000 per size

It was a thoughtful brief from a buyer who cares about quality. After reviewing it, we told the client honestly that moulded pulp was not the right solution. Here is the reasoning.

Reason 1: Colour Changes Are Built for Large Runs

Moulded pulp works best with a natural, as-formed surface in a single solid colour. Dyeing is technically possible, but the process is designed for volume.

Each colour change requires a full tank of dyed pulp, typically several tonnes. The lines running from the pulp tank to the forming machine must also be cleaned before the next colour. Neither cost can be scaled down for a small batch.

The practical result is a minimum order quantity of around 10,000 units or more per colour. The client asked for 100 to 1,000 units per size, which is 10 to 100 times below that threshold.

Wrapping and flocking are a second problem. Moulded pulp is not well suited to these finishes, so the brand's goal of a premium wrapped or flocked surface could not be met reliably on a pulp base.

Reason 2: Tooling Cost Does Not Fit Small Volumes

Moulded pulp is a tool-driven process: every distinct shape needs its own mould. The client's configuration requires:

  • One base mould set per tray size: 2 sets
  • One cavity mould set for each of the 9 cavity shapes in each size: 9 × 2 = 18 sets

That adds up to roughly 20 mould sets. At approximately USD 5,000 per wet-press mould set, tooling alone comes to about USD 100,000.

What That Means Per Tray

Tooling cost spread across the client's requested volumes (assuming all 20 sets are built):

Total trays across both sizes Tooling cost per tray
200 (100 per size) about USD 500
600 (300 per size) about USD 167
1,000 (500 per size) about USD 100
2,000 (1,000 per size) about USD 50

Even at the highest quantity, tooling alone would cost around USD 50 on every tray, before pulp, labour, finishing or shipping. Moulded pulp is valued as a low-cost packaging material. At this volume, its unit-cost advantage disappears.

(Figures are based on a real quotation assessment and are indicative; actual tooling cost varies with size, depth and complexity.)

Our Recommendation

We declined to quote and recommended that the brand look at custom gift box packaging with a high-end, low-volume workflow. Our group has a dedicated custom gift box division, which is better suited to small runs, multiple cavity shapes, wrap and flock finishes, and custom colours, provided its capabilities match the brand's final requirements.

This is the right outcome for both sides. The client avoids a six-figure tooling investment and a mismatched material, and we only take on projects where moulded pulp performs well.

When Is Moulded Pulp the Right Choice?

Moulded pulp is an excellent choice when:

  • Volumes reach thousands to tens of thousands of units per design
  • Few shapes share each mould investment
  • A natural, as-formed surface in a single colour fits the brand
  • The goals are cushioning, plastic replacement and recyclability

For typical applications, see our cosmetics and personal care packaging range and the wider molded pulp packaging category.

A Quick Checklist Before You Request a Pulp Quotation

  1. Quantity per design: are you ordering in the thousands or more?
  2. Number of cavity shapes: each one needs a separate mould set.
  3. Colour: is a natural or single standard colour acceptable? Custom dyed colours push the MOQ up sharply.
  4. Finish: do you need wrapping, flocking or similar decoration? If so, confirm feasibility first.
  5. Tooling budget: can the tooling cost be amortised over your total volume?

Frequently Asked Questions

Q: What is the minimum order quantity for dyed moulded pulp?

A: Because each colour requires a full tank of pulp and cleaning of the supply lines, practical MOQs are around 10,000 units or more per colour.

Q: How much does moulded pulp tooling cost?

A: For wet-press moulded pulp, roughly USD 5,000 per mould set is a typical figure. A project with two tray sizes and nine cavity shapes per size needs about 20 sets, which comes to around USD 100,000.

Q: Can moulded pulp trays be wrapped or flocked?

A: It is not well suited to it. Moulded pulp performs best with its natural, as-formed surface.

Q: Is moulded pulp suitable for small-batch luxury packaging?

A: Generally not. Custom colours, multiple shapes and low volumes work against its economics. Custom gift box packaging is usually a better fit.

Q: Why does tooling cost matter more at low volumes?

A: Tooling is a fixed cost. Spread over 200 trays it adds hundreds of dollars per piece; over 100,000 trays it becomes negligible.
